Of Salesforce's 150,000 customers, roughly 12% are on any Agentforce deal at all — and only about 6% are on paid plans. The headline numbers Salesforce quotes in earnings calls are real. The depth behind them is not.
This matters for any non-tech operator currently running, piloting, or renewing a Salesforce agreement. You are not the outlier if Agentforce hasn't delivered. You are the majority.
What the Anthropic Signal Tells You
Buried in the same reporting is a strategic tell: Salesforce is reportedly moving toward deeper Anthropic (Claude) integration. That's not a minor product update. When a platform vendor starts leaning on a third-party model to shore up a flagship AI product, it signals that the proprietary bet is underperforming on its own merits.
For operators, this has direct contract implications. If the Agentforce capability roadmap is partly contingent on Anthropic's model quality rather than Salesforce's own AI layer, you need to ask your account team specifically what's native versus what's being licensed externally — and how that affects your pricing, data governance, and lock-in calculus at renewal.

Don't wait for your renewal date to evaluate this. Three things to do in the next 30 days:
Audit what you're actually using. Pull a list of every Agentforce feature or SKU in your current contract. Map each one to a workflow that's live in production. If fewer than half are active, you have legitimate grounds to renegotiate scope.
Benchmark against peer confidence, not vendor case studies. The KeyBanc data gives you third-party cover to ask harder questions internally. "Only 6% of Salesforce customers are on paid Agentforce plans" is a fact you can bring into a budget conversation without sounding contrarian.
Get specific on the Anthropic dependency. Ask Salesforce in writing which Agentforce capabilities route through Claude versus Einstein's native models. The answer shapes how you think about data residency, cost structure, and what happens if that partnership changes.
Salesforce remains a serious platform with deep workflow integration for many organizations. But the AI layer on top of it is not a settled product — and operators who treat the next renewal as a routine renewal are leaving negotiating leverage on the table.
